A factory inspection is not a tour. Most builders who fly to Foshan or Guangzhou for the first time come back with photos of a clean workshop, a friendly lunch, and almost no useful information about whether their joinery is being built the way the approved shop drawing says. The gap between "the factory looked professional" and "the joinery arrived in spec" gets filled by the specific checks nobody thinks to run. Chinese joinery lands roughly 20 to 40 per cent cheaper than comparable local supply, but that arithmetic only holds when the spec is enforced on the line, not just written on the purchase order. The inspection is where the paper spec meets the physical unit. The pre-production check nobody does
The most valuable inspection happens before mass production starts, not after. Once a factory has cut and pressed sixty carcasses, changing anything is a fight over money. Before that, it is a conversation.
At pre-production you confirm three things. First, the factory is building from the latest approved shop drawing revision, not an earlier one that skipped your last set of comments. Ask to see the drawing on the floor and check the revision number against your own. Second, the materials staged for your job match the spec. Board brand, thickness, core type, and finish should be sitting in the racks with labels you can photograph. Third, the hardware is the hardware you specified, in the box, not a substitute the factory intends to swap in because it is the same quality. It is almost never the same quality.
This single visit prevents more rework than every downstream check combined.
Substrate, moisture and veneer press verification
Board is where cost gets cut invisibly. A factory under margin pressure will move from an 18mm E0 moisture-resistant substrate to a cheaper 16mm standard board and veneer over it, and you will not see the difference until a benchtop sags or a door swells in a Melbourne winter.
Check the substrate with a caliper, not your eye. Take a moisture meter reading on the core before the veneer press runs, because pressing veneer onto board above roughly 12 per cent moisture content is how you get delamination eighteen months after handover. Watch one press cycle if you can. Ask what adhesive is being used and confirm it against the spec. For anything going into a wet area, the moisture-resistance grade of the board is not negotiable, and it is trivial for a factory to claim MR and supply standard.
Hardware brand and model verification against spec
If your spec says Blum or Hettich soft-close runners and hinges, open the boxes. Chinese factories routinely stock convincing lookalikes, and the substitution is one of the most common sources of post-install failure, because the lookalike runner loses its damping after a few thousand cycles and the client notices every drawer in the kitchen slamming.
Photograph the hardware boxes with the brand and model visible. Pull a finished drawer and check the soft-close action and the installation torque on the runner screws. Confirm handle and pull models against the schedule. Hardware is small, cheap to fake, and expensive to rectify once units are installed on site, which makes it the highest-value ten minutes of any inspection.
Sample vs production, why they diverge
The sample that gets approved and the production run that follows are made under different conditions, and the gap between them is where most disputes start. A sample is built by the factory's best hands, with extra time, on the machine that is running well that week. Production is built by whoever is on shift, on a schedule, with the good machine possibly reassigned to someone else's order.
Lock the sample down properly. Photograph it from every angle, keep a physical reference piece in Australia if the item is small enough to freight, and note the exact specification it represents in writing. When a mid-production inspection turns up a variance, the locked sample is what you compare it against, not your memory of what looked good six weeks ago.
Documentation that actually survives a dispute
An Australian court judgment against a Chinese factory is close to worthless in practice, because enforcing it means chasing the factory through the Chinese legal system, which is slow, expensive and heavily favours domestic parties. Your real leverage sits earlier, in the documentation trail you built during inspection, because a dispute is rarely decided on who is right. It is decided on who has the dated evidence.
Date every photo. Note the batch or production run number on anything you photograph. Get the factory's own QC sign-off in writing for each stage, even if it is a single line in WeChat, because a written acknowledgment from their side closes off the excuse that nobody agreed the item was compliant. Keep the file organised by stage from pre-production through to pre-shipment, because a scattered folder of photos with no dates is barely better than no record at all.
